Split it into categories. At minimum:

- Internal operations (tool setup, process work, team communication)
- Unbillable client work (calls not in scope, courtesy revisions, onboarding)

If you spent 12 hours on non-billable work at a $100 rate, that is $1,200 in capacity that generated nothing. That is not a character flaw. It is a structural cost of running your business. But you should know the number.

Once you know it, you can make decisions.

Maybe you cap how much time you spend on proposals before qualifying a lead. Maybe you add a clause covering onboarding calls. Maybe you restructure a retainer to include the admin work you have been doing for free.

None of those changes happen without the data.

Spend two weeks tracking everything. Billable hours, non-billable hours, category by category.

Do not change your behavior during those two weeks. You want an accurate picture, not a flattering one.
