What Non-Billable Admin Time Actually Costs You Per Client

Some clients pay on time, never complain, and still quietly drain more than they contribute. Not because of the work itself. Because of everything that wraps around the work.
The weekly check-in call. The invoice questions. The status updates that were not in scope but felt necessary. The re-explaining you do every time a deliverable lands.
None of that gets billed. All of it takes time. And if you are not tracking it, you have no way to know it is happening.
What Admin Time Actually Includes
Admin time per client is broader than most people think when they first sit down to measure it.
It includes scheduling. Responding to messages that are not directly about the work. Writing summaries of things already delivered. Handling invoicing, following up on payment, answering questions about the invoice after it is sent.
It also includes the mental load. The client you think about between sessions because something felt unresolved. That time shows up nowhere but it is real overhead.
The version you can actually track starts with creating a category for internal admin work and logging it honestly. Not to bill it. To see it.
How to Set This Up Without Overcomplicating It
Create a separate task type or project label for non-billable admin work tied to each client. In Time-Trak, this means keeping a project open for each client relationship that is not the billable project. Something like a communications or overhead bucket.
When you spend twenty minutes on a client call that was not scoped, log it there. When you write an invoice, respond to a status request, or re-send a file that got buried in email, log it there.
Do this for four weeks. Then look at the numbers alongside what each client actually paid.
Some clients will have almost no admin hours. They are organized, responsive, and trust your process. Others will have a shocking number of admin hours relative to their invoice total.
What the Comparison Tells You
Once you have four weeks of clean data, pull your total logged hours per client. Split them into billable and non-billable. Then calculate an effective rate.
If a client pays you two thousand dollars a month and you log twenty hours of billable work plus eight hours of admin, you did not earn one hundred dollars an hour. You earned just over seventy.
That gap matters when you are deciding whether to renew a retainer, take on more work from the same client, or think about where to spend your capacity.
Some clients are worth the overhead. Their work is interesting, referrals come from them, or they are easy to work with in ways that save energy elsewhere. But you should know the actual cost before you decide that, not assume it.
Where This Changes Your Pricing
Once you have this data, a few things shift.
You stop quoting high-maintenance clients at the same rate as low-maintenance ones. You build admin buffer into retainer proposals for clients with complex communication styles. You stop feeling vaguely underpaid by certain clients and start being able to show yourself exactly why.
You might also start having a different kind of conversation at the proposal stage. One that sets expectations around communication, revision cycles, and status updates before they become invisible costs.
None of that is possible when all your admin time disappears into your day unlogged.
The Uncomfortable Part
Tracking non-billable admin time forces you to see the clients you have been subsidizing. That can be uncomfortable if you like them or if they have been around a long time.
But discomfort from data is better than the slow drain of under-earning from a client you assumed was fine. The hours are honest. They just need somewhere to go.
