The Work You Did Before You Called It a Project

The project does not start when you sign the contract. It starts when you open your laptop and begin thinking about the client's problem.

For most freelancers, there is a gap between those two moments. A discovery call that runs long. A follow-up email with questions you actually had to research. A rough outline you built to make the proposal feel real. A mood board, a competitive audit, a list of questions you drafted at 10pm because the brief was confusing.

None of that makes the invoice.

Pre-Project Work Is Still Work

There is a mental category many freelancers put this time into: sales and business development. And sure, some of it is. A twenty-minute call to see if there is a fit is part of running a business.

But when a client has already said yes and you are doing substantive work to define or shape the project before the contract is signed, that is billable time that you are absorbing for free.

Discovery work, scoping sessions, prep calls, requirement gathering. These are not sales activities. They are project activities that happen before the paperwork catches up.

Why It Keeps Getting Skipped

The timer is not running yet. That is the simple reason.

You have not opened a project in your time tracker because the project does not technically exist. So the hours disappear into the week, unlogged and unrecoverable.

By the time you create the project and start tracking, you are already a few hours in the hole. And because you never logged them, you cannot point to them. You cannot include them in the invoice. You cannot even see them in your own data.

Those hours are just gone.

The Pattern Compounds Over Time

Think about how many projects you take on in a year. If each one has three to five unlogged hours at the front end, that is a significant number of hours worked for free across twelve months.

For some project types, the pre-work is even heavier. Complex builds, strategy engagements, multi-phase projects. The scoping work alone can run deep before anything is officially underway.

You are absorbing all of that and then pricing the project based on the work that starts after the contract, as if the work before it did not happen.

What to Do Instead

Create the project in your time tracker before the contract is signed. Log the discovery call. Log the proposal prep. Log the requirements session.

You do not have to bill all of it. Some of it genuinely is pre-sales work that lives outside the project scope. But when you log it, you get to make that decision consciously. You can see the total and decide what to include and what to absorb.

Right now, with no log, you have no decision to make because you have no data. You are just working and hoping the project total looks right at the end.

How This Changes Your Proposals

When you track pre-project time consistently, you start to see how much it actually costs to bring a new client in.

That changes how you write proposals. It changes your minimum project size. It changes how you respond when someone wants an extensive discovery process before committing.

Some clients treat the scoping phase as free consulting. When you track it, you know exactly how much that costs you. And you can build a discovery fee into your next proposal with real data behind it, not just a feeling.

Your Timer Should Start Earlier Than You Think

The floating timer is right there. It costs nothing to start it when the real work begins, even if that work is technically pre-project.

Log it with a note. Call it discovery or pre-project or proposal prep. Sort it out later. The important thing is that it exists in your data.

Because the work you cannot see, you cannot bill. And the work you cannot bill, you cannot stop giving away.
