How to Track Time on a Fixed-Fee Project Even When No One Asked You To

Fixed-fee work still needs time tracking. What you learn from those hours is what you quote from next time.

You quoted a flat fee. The client agreed. You got to work. So why track time at all?

Because the next client is going to ask for the same thing and you are going to pull a number from memory again. And if you do not know how long the last one actually took, you will either underprice it and lose money or overprice it and lose the job.

Fixed-fee projects are not a reason to stop tracking. They are the exact reason tracking matters most.

Set Up the Project the Same Way You Would for Hourly Work

Create the project in Time-Trak with a billing rate even if you do not plan to invoice hourly. Use your standard rate. Log everything the same way you would for a client who pays by the hour.

At the end of the project, you will have a record of total hours logged and an implied effective rate. That number is what tells you whether your flat fee was good business or expensive generosity.

For a project where you quoted $3,000 and spent sixty hours, your effective rate was $50 per hour. If your target is $90 per hour, that project cost you forty hours of lost potential billing. That is not a number you can ignore.

Track Phase by Phase, Not Just by Total

For fixed-fee work, break your logging into the phases that made up the project. Discovery, drafts, revisions, final delivery. Use task categories in Time-Trak to separate them.

Total hours matter. But phase-level hours matter more. They show you where the project went over. It is almost never the core work that eats the budget. It is revisions, back-and-forth, and scope that drifted without a formal change order.

When you can see that revisions took twelve hours on a project where you only budgeted four, you know exactly what to address in your next proposal. Either you price the revision rounds explicitly or you cap them in the contract. Either way, you are working from real data instead of instinct.

Use Screenshot Intervals as Your Own Quality Check

Time-Trak's automatic screenshots run during your work sessions whether you are billing hourly or not. On fixed-fee projects, those screenshots serve a different purpose. They document what you actually delivered and when.

If a client later argues that you did not complete something, your screenshot history shows the work in progress. This is not a common scenario, but it happens often enough that the documentation is worth having. Fixed-fee disputes are harder to resolve than hourly disputes because there is no per-hour record. The screenshots fill that gap.

Note the Non-Billable Hours Separately

Fixed-fee projects often come with work you did not anticipate. A longer kickoff call. Extra emails to clarify requirements. A tool or resource you had to learn before you could start.

Log that time too, but in a separate category labeled non-billable or overhead. Do not leave it out. The full picture of what a project costs you includes the time you do not bill. When you leave those hours untracked, your effective rate looks better than it actually was and your next quote will be just as wrong.

Close the Project With a Single Summary

When the project is done, generate a summary report in Time-Trak before you archive it. Total hours, hours by phase, effective hourly rate based on your flat fee, total non-billable overhead. Save that report or paste the key numbers somewhere you will find them.

This is your reference for the next time someone asks for the same type of work. Not a memory. Not a gut feeling. An actual record of what the job cost you.

Fixed-fee clients rarely know you are tracking. That is not the point. The point is that you know. And the next time you quote a project like this one, you will not be guessing.

Track your time, bill every minute.
