How to Track Overhead Time So It Stops Disappearing Into Your Rate

There is work you do every week that nobody pays for directly. Updating project files. Chasing invoices. Researching tools. Writing proposals for work that does not close. Maintaining your own systems.

This is overhead. And if you are not tracking it, you are absorbing it into your effective hourly rate without knowing how much it costs you.

Most freelancers undercharge because they never counted this time. Here is how to start.

Why Overhead Time Matters for Billing

If you bill 30 hours this week and work 45, you did not earn your hourly rate. You earned your hourly rate times 30, divided by 45. That is a very different number.

The only way to know your real effective rate is to track all your working hours, not just the billable ones. That requires logging overhead time the same way you log client work.

Create a Separate Internal Project

In Time-Trak, create a project called something like Operations or Internal. Assign it to yourself as the client, or create a placeholder called House if that makes more sense.

Every time you do business administration work that is not tied to a specific client, log it here. Proposal writing, invoicing, tool maintenance, professional reading, accounting. All of it.

Track It for One Month Without Judging It

The first month, just collect data. Do not try to reduce the overhead hours. Do not feel guilty about how long invoicing takes or how many proposals you write that do not convert.

Just track. Start the timer when overhead work begins, stop it when you switch to client work or stop working.

At the end of the month, pull the report. What percentage of your total working hours was overhead?

For most freelancers it runs between 15% and 30%. If your number is higher, that is important to know.

Use the Number to Adjust Your Rate

Here is the simple version of the math. If overhead takes 25% of your working hours, your effective hourly rate on client work needs to be high enough to cover all 100% of your working hours.

If you want to earn $80 effective per hour across your full working week, and 25% of that week is overhead, you need to bill at around $107 per hour on your client time to hit your target.

Most freelancers set their rate by looking at what the market pays. They should be looking at what their actual overhead requires.

Use Screenshots for Accountability on Overhead Tasks Too

At the end of each month, look at your overhead hours alongside your billable hours. Is the ratio stable? Is overhead creeping up? Did a specific task take far longer than expected?

If proposal writing took 12 hours in a month and nothing closed, that is information. It might mean your proposal process needs a template. It might mean you are pursuing the wrong type of work.

The data does not tell you what to do. It tells you what is actually happening so you can decide.
