How to Set Up Internal Admin Tasks So They Stop Distorting Your Client Billing

Admin time logged to the wrong project inflates client invoices and hides your real overhead. Here is how to separate it cleanly.

The Problem You Probably Have Right Now

You send an invoice. A client questions a line item. You look at your logs and realize that forty minutes of project management time you charged to their project was actually you reorganizing your own file system and answering unrelated emails.

It happens more than people admit. When there is no dedicated place to log admin work, it ends up wherever the timer was last running.

The fix is not to be more disciplined. The fix is to build the structure so discipline is not required.

Create an Internal Admin Project That Is Always Available

Open Time-Trak and create a project called Internal Admin, Overhead, or whatever label you will actually recognize. Set the billing rate to zero or mark it as non-billable.

This project is not for any client. It is a catch-all for the time that keeps your business running but does not belong on an invoice. Email triage, invoicing, bookkeeping, app setup, internal planning, professional reading, anything that supports the work but is not the work.

Having this project open and accessible means you have somewhere to point the timer when you drift into that territory.

Build Task Categories Inside It

If you do a lot of admin, a single bucket gets noisy. Break it down inside the project using task labels or description conventions. Something like:

- Invoicing and billing
- Client communication (non-billable)
- Business development
- Tools and setup
- Internal review

You do not need software categories for this. A consistent naming habit in your entry descriptions works. The goal is that when you pull a report on your internal project, you can see where non-billable time is actually going.

Set Up a Separate Tracker for Each Client's Admin

Some admin is client-specific but not billable. Account management tasks, onboarding a new client into your system, organizing their assets, writing a proposal update after a scope change. These feel client-related but charging them requires a conversation first.

Create a light-touch project for each client and include a non-billable admin task type inside it. That way the time stays connected to the right client without automatically appearing on an invoice.

Do a Weekly Scan for Misfiled Admin Time

Every Friday, or whenever you do your billing review, pull up your time entries for the week and look for entries that got logged to a client project but feel questionable.

Ask yourself: if this client saw this line item, would they agree it belongs on their invoice?

If the answer is uncertain, move the entry to your internal project or mark it non-billable. This weekly scan costs about ten minutes and keeps your invoices clean.

It also shows you your real non-billable overhead over time. Most freelancers have no idea how many hours per week they spend on admin because it is scattered across projects and invisible at invoice time.

Use the Screenshot Feature to Spot Context Drift
