How to Run a Quarterly Profitability Ranking by Project Type
Not all project types earn equally. Here is how to rank them so you stop selling the ones that quietly cost you.
You probably offer more than one type of work. Maybe you do strategy, copywriting, and editing. Maybe you do design, dev, and consulting. Each of those service types has a different real cost to deliver, and most freelancers have no idea which ones actually make money.
A quarterly profitability ranking by project type fixes that. It takes about thirty minutes and tends to be uncomfortable in the best way.
Why Project Type Matters More Than Client
You might already review which clients are profitable. That is useful but incomplete. The same client could be profitable on one service type and a complete drain on another.
You do six brand strategy projects this quarter and three content audits. The content audits pay more per project. But if they take three times as long to deliver and require constant back-and-forth, your effective rate on them might be lower than the strategy work you charged less for.
Until you group your time logs by project type and do the math, you are guessing.
Step One: Tag Your Time by Service Type
If you have not been tagging time entries by service category, start now. It does not need to be elaborate. Broad buckets are enough: strategy, execution, revisions, admin, communication.
For historical data you already have, look at your project names and do your best to sort them. You are trying to find patterns, not produce a perfect audit.
Step Two: Calculate Hours and Revenue Per Type
For each project type, add up the total hours logged this quarter and the total revenue collected.
Divide revenue by hours. Write that number down.
That is your real hourly rate by service type. Not your posted rate. What you actually earned per hour of time spent.
Do this for every service type you offer. Then rank them from highest to lowest effective rate.
Step Three: Look at What You Are Selling Most
Here is where it gets interesting. Take your ranked list and mark which service types you actively sell, which ones you mostly do because clients ask, and which ones you are currently trying to grow.
Frequently, the service you are pushing hardest is not at the top of the profitability list. Sometimes the thing you do almost as a side offering is your best earner per hour.
If your highest-margin service is underrepresented in your client mix, that is a business decision waiting to be made.
The Revision and Communication Drag
Two things reliably destroy profitability on certain project types: revision rounds and communication overhead.
Some services attract clients who revise constantly. Some project formats generate three times the email volume of others. If you are not logging that time, it disappears from your analysis and you keep underselling what those projects actually cost you.
Log everything. The call prep. The revision feedback. The explanation email you wrote twice because the first one did not land. It all belongs in the project hours.
What to Do With the Ranking
You are not required to drop every low-margin service immediately. But you should make intentional choices.
Consider raising rates on low-margin types before you book more of them. Consider building better scope language so revision rounds are capped. Consider whether some service types belong in your offering at all.
The goal is not to only do one kind of work. The goal is to know what each type actually earns and price or limit accordingly.
Do This Every Quarter
Profitability by project type shifts. A new service you added six months ago might have improved as you got faster. A service that used to be your best earner might have gotten harder to deliver as client expectations changed.
Thirty minutes of analysis every quarter keeps you from drifting into a service mix that looks full but pays badly. Your time log already has this data. You just need to read it.
