How to Run a Profitability Check on a Project Midway Through

Waiting until the project closes to check profitability means you find out too late to change anything. Here is how to check while it still matters.

Most freelancers check project profitability exactly once: after it is over. By then, the only thing you can do is feel bad about it and try to do better next time.

Running a profitability check midway through changes what you can do about it. You still have time to adjust scope, push back, accelerate, or have a conversation with the client.

When to Run It

The right moment is when you have used roughly half your estimated hours. Not halfway through the calendar timeline. Halfway through the budget.

If you estimated forty hours and you have logged twenty, stop and look. If things are tracking well, you get peace of mind. If they are not, you have runway to fix it.

For shorter projects, do the check at the end of the first major phase. Before you move from strategy to execution, or from draft to revision, or from build to launch.

The Three Numbers You Need

This does not have to be a long process. You need three numbers.

First: total hours budgeted. The number you used when you set your fixed fee, or the hours you estimated when you quoted the project.

Second: total hours logged so far. Pull this from your time tracker. Include everything. Not just the primary deliverable work, but calls, emails, revisions, and coordination.

Third: percentage of deliverables complete. This is a judgment call, but be honest. If you have used sixty percent of your hours and you are forty percent done with the work, you have a problem.

What the Numbers Tell You

If your hours consumed and work completed are roughly in proportion, you are on track. Keep going.

If you are burning hours faster than you are completing work, figure out why before you continue. Is the scope larger than scoped? Is the client feedback loop eating time? Are you spending more hours on communication than on delivery?

Each of those causes has a different solution. Scope creep needs a conversation. Communication overhead might need a process change. Estimation error means adjusting how you quote this type of work in the future.

None of that is visible if you wait until the project closes.

Having the Conversation If You Need To

If the check shows you are heading toward a loss, you have a decision to make. You can absorb it and move on. You can adjust the pace and try to recover the margin. Or you can talk to the client.

Most freelancers avoid that third option because it feels uncomfortable. But it is usually the right one.

You do not need to walk in with a problem. You walk in with information. The project has expanded beyond the original scope in these specific ways. Here is what that means for the hours remaining. Here is what you want to do about it.

Clients respect that conversation when it happens early. They do not respect the surprise invoice that shows up after the project is done.

The Time Log Makes This Possible

None of this works if you are not tracking time at the task or phase level.

A single total-hours number for a project is not enough. You need to see where the hours are going. Thirty hours logged on a project means something different if twenty of those hours are client calls versus twenty of them being actual deliverable work.

Tracking by task type also shows you the patterns over time. If you run this check on five consecutive projects, you will start to see which phases always run over. That is the data that makes your next estimate accurate.

Build It Into Your Workflow

Set a calendar reminder when you start every new project. When you hit the halfway mark on hours, stop and check.

Five minutes of math now saves a thousand dollars of regret later. You already have the data. You just have to look at it while you can still do something about it.

Track your time, bill every minute.
